How to Choose a CRM Stack Without Wasting a Quarter
Most CRM stack evaluations take too long, cost too much, and end with a decision based on the best demo instead of the best fit.
The quarter you'll never get back
I've been on both sides of CRM stack evaluations: the team selecting a platform and the team inheriting someone else's selection. The second experience is always worse. You spend your first 90 days working around decisions made by people who aren't there anymore, based on requirements that may have changed.
The typical stack evaluation process runs 8-16 weeks and involves RFPs, vendor demos, internal stakeholder alignment, procurement review, and a final decision that frequently comes down to which vendor had the best sales engineer in the room. That process isn't broken because people are careless. It's broken because it optimizes for vendor comparison instead of organizational fit.
Here's a framework that actually works.
Start with your use cases, not the vendor list
The first mistake teams make is starting with a list of platforms to evaluate. "We're looking at Braze, Iterable, Salesforce Marketing Cloud, and Klaviyo." Now you've framed the entire evaluation around feature comparison. You'll spend weeks building scorecards that compare capabilities you may never use while ignoring the operational requirements that will determine whether the platform succeeds.
Start differently. Document your top 10 use cases in order of business impact. Not features. Not capabilities. Use cases.
"We need to send 4 million emails per week with dynamic content blocks personalized by purchase history and browsing behavior." That's a use case. "We need robust personalization capabilities" is not. The first statement can be validated against a platform's architecture. The second gets a green checkmark from every vendor on earth.
Your use case list should include the hard stuff: your most complex lifecycle flow, your highest-volume send, your most demanding integration requirement, your most painful current limitation. If a platform can handle your hardest problems, it can handle the easy ones.
The build vs. buy decision nobody wants to have
Before evaluating vendors, answer one question honestly: how much custom engineering are you willing to maintain?
Every CRM stack sits on a spectrum. On one end is the fully managed platform where the vendor handles infrastructure, deliverability, analytics, and most configuration. On the other end is a composable stack where you assemble best-of-breed tools with custom integrations between them.
The managed platform costs more per unit but less in engineering time. The composable stack costs less per unit but requires dedicated engineering resources to maintain integrations, manage data flows, and handle the failures that occur at connection points.
Most marketing teams overestimate their engineering capacity. They buy the composable vision and end up with a fragile system that nobody can troubleshoot when the data pipeline breaks at 2 AM before a major campaign.
At Overstock, we ran a heavily customized stack. It performed well because we had the engineering team to support it. At other companies with smaller technical teams, the same approach would have been a liability. The right answer depends on your actual resources, not your aspirational org chart.
Be honest about your team. That single assessment prevents more bad platform decisions than any scorecard.
Red flags in the vendor evaluation
After fifteen years of vendor evaluations, the red flags are consistent.
The demo that doesn't match your data model. Every vendor demo uses clean, well-structured data. Your data isn't clean or well-structured. Ask the vendor to demo against a sample of your actual data. If they can't or won't, that's information.
Pricing that depends on "it depends." If the vendor can't give you a clear pricing model for your projected volume within the first two meetings, the final contract will contain surprises. Usage-based pricing without volume guarantees is a budget risk that compounds as you scale.
The "roadmap" feature. If a capability you need is on the vendor's roadmap instead of in production, don't include it in your evaluation. Roadmaps shift. Engineering priorities change. A feature that's "coming in Q3" might ship in Q1 of next year, or not at all. Evaluate what exists today.
Integration partnerships that are really just APIs. "We integrate with Snowflake" can mean a turnkey connector that syncs data bidirectionally in real time. It can also mean they have a REST API and you can build whatever you want. Those are not the same thing. Ask to see the integration working. Ask who maintains it. Ask what happens when the API version changes.
Reference customers that don't match your profile. A vendor's enterprise reference from a Fortune 100 company doesn't tell you anything about how the platform performs for a 50-person marketing team at a mid-market company. Ask for references that match your size, volume, and use case. If they don't have them, you're an experiment, not a customer.
The migration cost nobody budgets for
Platform switching has a sticker price and an actual price. The sticker price is the implementation fee the vendor quotes and the agency cost for migration. The actual price includes everything else.
Data migration. Moving historical customer data, event data, campaign performance data, and preference data between platforms is never clean. Schemas don't match. Field mappings require decisions. Data quality issues that were hidden in the old system surface during migration. Budget 2-3x what you think data migration will cost.
Flow rebuilding. Every automated journey, trigger, and workflow in your current platform needs to be rebuilt in the new one. They won't map one-to-one. Logic that was handled by a specific feature in Platform A requires a different architecture in Platform B. The team rebuilding flows is also the team running current campaigns, so you're adding work on top of existing workload.
Integration reconnection. Every system connected to your current CRM needs to be reconnected to the new one. CDP, data warehouse, analytics platform, e-commerce system, customer support tools. Each reconnection is a mini project with its own testing and QA requirements.
Learning curve. Your team knows the current platform. They don't know the new one. Productivity drops during the transition period. Campaigns take longer to build. Mistakes increase. The learning curve is real and it affects output for 3-6 months.
Parallel running. You'll likely run both platforms simultaneously during migration. That's double the license cost for the overlap period. Plan for 2-4 months of dual operation.
The total cost of switching CRM platforms is typically 2-4x the first-year license cost of the new platform. If you're not accounting for that in the business case, the ROI calculation is wrong.
An evaluation framework that respects your time
Here's the process I use now. It takes four weeks instead of sixteen.
Week 1: Use case documentation. Write down your top 10 use cases. Include volume requirements, integration needs, and current pain points. No vendor contact yet.
Week 2: Market scan and shortlist. Based on your use cases, identify 3 platforms (not 6, not 8) that are realistic candidates. Disqualify platforms that can't meet your top 3 use cases based on publicly available documentation. Three is the right number. More than that and the evaluation process itself becomes the bottleneck.
Week 3: Structured demos. Give each vendor the same use case scenario and ask them to demo against it. Not their standard demo. Your scenario. Score on how well they handle your specific requirements, not their feature breadth.
Week 4: Reference calls and total cost modeling. Talk to customers who match your profile. Build a 3-year total cost model that includes license, implementation, migration, parallel running, and internal labor. Make the decision.
Four weeks. Clear criteria. A decision based on fit, not on who had the most polished sales deck.
The takeaway
CRM stack selection is a high-stakes operational decision that most teams treat as a procurement exercise. The platform you choose determines what your marketing team can execute for the next 3-5 years. Start with use cases, not vendors. Be honest about your engineering capacity. Budget for the real cost of migration, not the quoted cost. And compress the evaluation timeline so the process doesn't consume the quarter you were supposed to spend improving your program.
The best platform for your organization is the one that handles your hardest use case today with the team you actually have. That's the only evaluation criterion that matters.
